Impact & Outcomes

  • Leading design system strategy for company-wide brand transformation
  • Managing cross-functional teams across design, engineering, and product
  • Establishing scalable design operations for global market expansion
  • Balancing strategic vision with hands-on execution

The Challenge

Gymshark, one of the UK’s fastest-growing fitness apparel brands, embarked on a multi-million pound brand refresh to support their global expansion and evolving market position. The challenge wasn’t just updating visuals - it required transforming how design systems work across the entire organization.

With millions of customers worldwide and ambitious growth targets, the design system needed to scale while maintaining brand consistency and supporting rapid iteration.

My Role

As Product Design Manager, I’m responsible for:

  • Strategic Leadership: Defining design system strategy aligned with business objectives
  • Team Management: Leading design teams and fostering cross-functional collaboration
  • System Architecture: Establishing scalable design operations and governance
  • Stakeholder Management: Aligning leadership, engineering, and product teams
  • Hands-on Execution: Maintaining deep involvement in system implementation

The Approach

Strategic Foundation

The refresh required balancing multiple strategic priorities:

  • Preserving brand equity while evolving visual identity
  • Supporting international markets with different needs
  • Enabling rapid experimentation without compromising consistency
  • Building systems that empower teams rather than constrain them

Cross-functional Alignment

Success depends on organization-wide collaboration:

  • Regular leadership alignment on system evolution
  • Embedded design system champions in product teams
  • Shared ownership model between design and engineering
  • Clear contribution pathways and governance processes

Scalable Operations

Building for current needs and future growth:

  • Token-based architecture supporting global theming
  • Component API design for flexibility and consistency
  • Documentation that scales with the system
  • Automated testing and quality assurance processes

Impact & Ongoing Work

This is an active, ongoing transformation with measurable impact:

  • Scale: Design system supporting global product expansion
  • Velocity: Teams shipping faster with consistent quality
  • Collaboration: Improved alignment between design and engineering
  • Brand Consistency: Unified experience across all touchpoints

Key Learnings

Leading a brand refresh at scale reinforces critical lessons:

  • Change Management: Technical changes are human challenges first
  • Incremental Transformation: Small, consistent improvements beat big-bang releases
  • Empowerment: Best systems enable teams rather than restrict them
  • Communication: Over-communication isn’t possible during major changes

The most successful design systems aren’t the most technically sophisticated - they’re the ones teams actually want to use.
